Almost nobody arrives at an Intercom alternatives search because Intercom stopped working. They arrive because an invoice came in higher than the last one and nobody could immediately explain why, or because a finance review asked what the line item covers and the honest answer turned out to be "four things, and we use one of them".
That is what makes most Intercom competitor roundups useless. They line up eight products in a table and compare live chat, a shared inbox, automation, and reporting, as though those eight products were doing the same job. They are not. Intercom is unusual in this category because it is genuinely four separate products sold as one: an in-app messenger, a support inbox, an AI answer layer, and an outbound engagement suite with campaigns and product tours. A tool that beats it at one of those can be irrelevant at the other three.
So the useful question is not which alternative is best. It is which of the four jobs you are actually paying for, and what the replacement for that one job costs. Answer that first and the shortlist collapses from eight names to two, usually in about ten minutes.

Intercom Pricing, and the Part That Is Not Per Seat
Intercom's seat tiers run Essential, Advanced, and Expert, from the high twenties per seat per month at the bottom to well above a hundred at the top on annual billing. That part behaves like every other tool in this category and it is easy to forecast.
The part that is not easy to forecast is Fin. The AI agent is charged per resolution, at just under a dollar each at list price, on top of whatever you pay for seats. That is a genuinely reasonable model when it works, because you pay for outcomes rather than for capacity. It also means your support bill is now coupled to your ticket volume, and ticket volume is coupled to your release cadence.
There is a second thing worth checking before you compare quotes, and it costs teams real money. Count the people on a paid seat who only need to read conversations and occasionally comment. Engineers, account managers, and founders rarely need a full seat on any platform here, and a light or collaborator seat, where the vendor offers one, is the single most effective lever in this category.
Job One: The Messenger
If what you would miss is the widget in the corner of your product, this is a much cheaper problem than it looks.
Crisp is the closest thing to a like-for-like messenger at a fraction of the cost, and the reason is structural: it bills per workspace with seats included rather than per seat, so a team of six pays roughly what a team of two pays. It covers the widget, a shared inbox, a knowledge base, and campaigns, and it is deliberately simpler than Intercom in ways that read as missing features on a comparison table and as relief in daily use.
Tidio aims at smaller sites and ecommerce and pairs the widget with its own AI agent, again charged by conversation volume. It is a good fit where a large share of questions repeat and a poor one where every question is different, which is most B2B software.
HubSpot publishes a live chat widget on its free tier. If you already run HubSpot for anything at all, this is worth trying before you price a single vendor, because the conversation lands on the customer record rather than beside it.
Job Two: The Support Inbox
This is the job most teams are really replacing, and it is where the roster is deepest.
Help Scout is a shared inbox with a help desk built on top, designed so the customer never sees a ticket number or a portal. For a small B2B team that cares how support reads, it is the most pleasant tool in the category. Deep automation and heavy reporting are not what it is for.
Front is the pick when support is account-based and collaborative. It treats the shared mailbox as the primary object, so several people can work one conversation and discuss it internally beside the message rather than in a separate thread. That fits companies where the same five people at a customer email the same three people at you for years.
Freshdesk is the like-for-like ticketing platform at a lower price, with a genuine free tier. It is the pragmatic answer if you want a conventional help desk and the deciding factor is cost.
HubSpot Service Hub is the answer when the CRM is the system of record. The conversation, the deal, the renewal date, and the email history are the same object rather than two systems reconciled by a shared email address, and it includes the chat widget, so it covers job one and job two together. Zendesk belongs on the list and rarely wins this particular comparison, because it is a ticketing platform that added chat while Intercom is a messenger that added ticketing. Teams move that direction when their volume shifts decisively to email and queues. Signs the inbox is the job to replace

Job Three: The AI Answer Layer
Fin is the reason a lot of teams stay, and it deserves an honest comparison rather than a dismissal.
Where AI deflection works, it works on questions that have documented answers and recur. High volume, low variance, a real knowledge base behind it. In that shape the per-resolution model is excellent value, because each resolution genuinely replaces work.
B2B software is often the other shape. The questions that reach a human are the ones a help center was never going to answer: an account configured unusually, a contract question, an integration behaving strangely, or something that is simply broken. Deflection still helps there, but it caps out lower than the marketing suggests, and the honest benchmark is not a rival AI agent. It is your own help center with decent search, which is free and which most teams have not invested in.
If you do want the layer without the platform, most of the tools above now ship one. Job Four: Outbound Messages, Tours, and Campaigns
This is the part of the bundle most often paid for and least often used, and it is also the part where the replacement is not a support tool at all.
If you use Intercom for lifecycle email, behavioral campaigns, and series, that job belongs in a lifecycle messaging tool. Customer.io is the common landing for product-led teams, and if you already run HubSpot, the marketing side covers the same ground on data you already have.
If you use it for in-app onboarding, checklists, and product tours, that is product adoption software. Userpilot, Appcues, and Pendo are built for it, usually priced on monthly active users rather than seats, which suits a growing user base better than a support platform does.
Splitting these out is often what makes the whole exercise worth it. Two focused tools at modest prices frequently land below one bundle where you use half of it, and each does its job better.
B2B Shaped Options: Pylon and Plain
Two newer tools deserve naming because they answer a question the incumbents do not, and they suit the same companies that run Linear.
Pylon is built for B2B software companies whose customers talk to them in shared Slack or Teams channels rather than through a widget. If your account managers are already in twenty customer Slack channels and nothing that happens there is tracked anywhere, Pylon turns those conversations into real support objects without asking your customers to change how they contact you.

Neither replaces the outbound half of Intercom and neither pretends to. Both are worth a look precisely because they were designed for the customer shape most Intercom refugees in B2B actually have.
Open Source: Chatwoot and the Self-Hosted Trade
Chatwoot is the closest open source match to what Intercom does, covering live chat, a shared inbox, multiple channels, and a help center, with a self-hosted deployment that carries no license fee and a managed cloud version if you would rather not run it.
What it does not have is an absence of cost. Somebody hosts it, patches it, upgrades it, backs it up, and fixes it when it breaks on a Sunday. That is the trade self-hosting always is, and it is worth taking with eyes open. For a team with an infrastructure person who enjoys this work, the math often holds. For a team of fifteen where support tooling is somebody's fourth priority, it usually does not, and nobody notices until the first outage nobody was paged for.
Intercom Alternatives for Startups
Intercom runs an early stage program that gives qualifying companies heavily discounted access for a period, and it is worth applying for with one caveat that costs people real money. The program ends, and it ends at list price for however many seats and however much volume you have grown into by then. Teams who build their entire support and onboarding operation inside a discounted program spend the following quarter migrating out of it.
Take the credit, and pick the tool you would have picked anyway. For most early stage B2B software that shortlist is short: HubSpot's free tier if you run HubSpot for anything, Crisp or Chatwoot if you only need the widget, and Help Scout when you are ready to pay for support that reads like a person wrote it.
The Fifth Job Nobody Sells You: The Handoff to Engineering
Here is the criterion that separates these tools and appears on none of their comparison pages.
A customer reports something broken. Support reproduces it, confirms it is a defect rather than confusion, and can do nothing further, because fixing it needs a code change. What happens to that conversation?
On every platform in this guide the answer is the same. It is escalated, which in practice means somebody retypes the details into the engineering tracker, pastes a link back into the conversation, and moves it to a pending state. From that moment it has no owner. Support is waiting on engineering, engineering is looking at an issue with no customer attached to it, and the customer is waiting on a person who has no way to know when the fix lands.
Now add the AI layer, because this is where Intercom specifically makes the problem sharper rather than smaller.
That is the uncomfortable arithmetic of buying an AI answer layer. Fin resolves the questions with documented answers, which is exactly what you paid it for. What remains in front of a human is disproportionately bugs, edge cases, and feature requests, and every one of those ends outside the support tool. So the queue gets smaller, the resolution rate looks better, and the share of remaining work that depends on a handoff nobody built goes up. The metric improves and the customer experience for the hardest cases quietly gets worse.
The failure is not dramatic. Nothing errors, nothing alerts, and no report shows it. The fix ships, the issue closes, and the conversation that started it sits open until somebody notices, or gets closed without a reply, which from the customer's side is indistinguishable from being ignored. Then the same customer reports the same bug six weeks later and nobody can tell them it was fixed a month ago.
Four things are worth checking on any tool you shortlist, whichever you choose:
- When engineering changes the status of an issue, does anything happen inside the support tool without a person doing it?
- Can you produce a list, today, of every open conversation waiting on an engineering fix, and how long each has been waiting?
- When a fix ships, does anyone know which customers asked for it, or does that mean reading old conversations?
- Do comments travel in both directions, or does engineering context stay in the tracker where support cannot see it?

Three questions settle this faster than any feature matrix. Which of the four jobs do you actually use? Where do your conversations start? And how many of them need somebody outside support to resolve them?

Price the messenger replacement and the inbox replacement separately, add the outbound tool only if somebody can name a campaign that ran this quarter, and put the total against your current invoice. Every comparison in this category measures how fast you answer a conversation. None of them measure what happens to the one you cannot answer, which is the one the customer remembers.
The test at the end is the same one that made Intercom attractive in the first place. Does a message from a customer reach the person who can resolve it, and does the customer find out when it is resolved, without anybody tracking it in their head?
